She’s the founder and principal of Throughline, an operating advisory practice that helps scaleups and technology companies build the connection between product, marketing, and go-to-market. The views expressed are her own.

The release shipped on time. The engineering team delivered everything on the roadmap. Three weeks later, the sales team was still demoing a product that no longer matched what shipped.

Enablement did not follow. Public-facing materials have not been updated. What the market sees and what the product does have diverged.

In the same week, there was a key client call. A long-standing account raised capabilities they had been requesting for years. They were frustrated. The technology leader in the room knew those requests exist somewhere in a CRM, in call notes, in a support ticket. They never made it onto the roadmap.

The team was heads-down fixing stability issues on a newer product whose adoption had outpaced expectations.

I have seen these situations firsthand. More than once, at more than one company.

Neither moment is a crisis on its own. Together, they are a reliable signal that the commercial system is starting to lag behind the company’s own growth. And in fast-growing companies, that lag compounds before it shows up in the numbers.

By ‘commercial system,’ I mean the interconnected decisions and processes across products, pricing, marketing, sales, customer success and RevOps that turn the product into revenue.

There are five commercial breaks that scale-up growth reliably produces.

A technology leader who can name what is happening upstream is better placed to protect the team’s focus and have the right conversation with their C-suite counterparts before the cost shows up in a missed quarter.

1. ICP drift creates custom feature pressure

When a company is growing fast, sales chases every new lead. That is understandable. But customers outside the intended ICP can create a specific kind of damage that lands squarely in engineering. They sign up, struggle to get value, and start requesting custom features to fill the gap between what the product does and what they actually need. Each request feels urgent. Each one gets escalated. And before long, a meaningful percentage of sprint capacity is being spent on work that will never benefit another customer.

I have watched this happen at companies where the ICP was clear on paper but not enforced in practice. The sales team was hitting numbers. The engineering team was busy. But the product roadmap was drifting towards one-off solutions that created technical debt and delayed the platform investments the business actually needed to scale.

The signal to watch for is not churn alone. It is the nature of the feature requests arriving from the sales team and who is making them. When bespoke requests come from customers outside the ICP, or from segments the company cannot serve profitably, the commercial problem starts to become an engineering problem.

Sound familiar?

We spent 30% of our sprint capacity this month on bespoke features for clients outside our ICP. That delayed our core platform launch by three weeks. We need to tighten the ICP criteria before this compounds further.

2. Broken sales process creates reactive work

As a sales team grows, the knowledge that made the early hires successful does not automatically transfer.

The founders could sell the vision, the early reps knew the product inside out and could navigate a complex conversation on instinct. None of that is documented or, frankly, fully trainable. So when new hires struggle to reach quota, the product becomes the default explanation.

The feedback that arrives in engineering is almost always vague. The product is too complicated, the interface is confusing, and customers can’t figure it out. What needs to be looked at, however, is whether the sales team was properly trained on how to position the product, how to set expectations during the sales process, or how to hand off a customer to onboarding in a way that sets them up for success.

The clearest signal I have seen is in the data. When customers who complete structured onboarding use the product successfully, the data may be pointing to onboarding as the primary bottleneck rather than product complexity.

Product and engineering being asked to invest in walkthrough tools and UI simplification can be a symptom of a training and process problem that redesign will not fix.

In many cases, it could be product complexity, but the data will tell you if that is the case.

Sound familiar?

Our user analytics show that customers who complete basic training use the software successfully. The bottleneck is the absence of standardized onboarding materials during the sales handoff. That is a process problem we need to address.

3. Messaging dilution creates a vaporware problem

In high-growth companies, the product moves fast. Features ship, positioning evolves, and the market’s understanding of what the product does is constantly catching up to what the product actually is.

That market can catch up when the whole company is moving together. It becomes a serious problem when sales makes promises the product cannot keep.

I have seen this play out in a specific and painful way.

A sales team, under pressure to close, starts describing capabilities that are on the roadmap but not yet shipped. Or they describe existing features in ways that do not match how they actually work. The deal closes, the customer onboards, and within weeks, the support queue fills with issues that are not bugs. The support queue fills with issues that come from promises made during the sales process.

The technology leader often sees this quickly, in the spike of support tickets after a cohort of new customers onboards. It reads like a product quality problem. The root cause is often a messaging and sales alignment problem, and the fix is not engineering.

Sound familiar?

We are seeing a 40% increase in support tickets from newly onboarded clients tied to how a feature was described during the sales process. We need sales messaging to reflect what the product can do today.

This one is less dramatic than the others but it is remarkably common and expensive in terms of engineering attention.

When the commercial teams are running on disconnected systems, and the data in the CRM does not match the data in the billing system, and neither matches what finance is reporting, someone has to reconcile it. That someone is often engineering.

Scripts get written, queries get run, and dashboards get built. None of this is on the roadmap or is making the product better. It is making the commercial teams functional, which matters, but it is not the best use of engineering capacity in a growth-stage company.

It tends to accumulate invisibly, in small requests, until a meaningful portion of developer time is being spent on internal data plumbing.

Engineering is being pulled into solving problems that a dedicated RevOps resource or a self-service BI tool should be handling.

Sound familiar?

My team is spending 15 hours a week pulling manual usage reports for sales. We need a dedicated RevOps data analyst or a self-service BI tool. Engineering focus is too valuable to spend on internal data plumbing.

5. Pricing misalignment creates architectural debt

Pricing usually lags getting updated in a fast-growing company. The team is focused on the product, on the customer, and the next hire. The pricing model that made sense at launch stays active long after the product has grown past it.

Enterprise clients get grandfathered into plans that no longer reflect the value they are receiving. One-off commercial arrangements get negotiated and then someone has to implement them in code.

What this looks like in the codebase is an accumulation of conditional logic, custom entitlement rules for specific accounts, feature flags that exist to honour a commercial agreement rather than to manage a product decision. A change to a core feature breaks billing for a subset of clients on legacy plans. Every QA cycle gets longer. Every release carries more risk than it should.

The technology leader is often the first to see the architectural consequence of pricing decisions made elsewhere in the business. The signal is in the codebase itself, and in the QA overhead that results from this pricing misalignment.

Sound familiar?

We currently maintain five different legacy pricing structures in our architecture. This adds 20% to every QA cycle and creates risk of breaking billing logic for our highest-value accounts. A pricing audit would reduce that overhead significantly.

What to do with this

So, what can a technology leader do about all of this? The most valuable thing they can do is name the issue clearly, quantify the impact, trace it upstream and raise it with the right people before the cost compounds.

These breaks are a predictable part of scaling. They are signals that the commercial system has not kept pace with the company’s own success. A technology leader who can recognize those signals early, bring the data and move the conversation to where the issue should be fixed is protecting more than the roadmap.

They are helping the business keep its growth engine working as it scales.

<div style="display: grid;
